In a recent Forbes article, I shared the story of a rising leader whose early strengths began to work against her as she stepped into a more complex role. It underscored how those same strengths, when overextended, can quietly limit even the most capable talent. This piece offers a parallel story – examining how brilliance, creativity, and rapid ideation can become both a leader’s greatest advantage and their greatest liability, particularly for executives with ADHD traits.

“Your biggest challenge isn’t having too many ideas,” I told him. “It’s believing that every good idea deserves your attention.”

He smiled.

“I’ve never thought about it that way.”

He was the CEO of a rapidly growing organization. Every coaching session began the same way. He would apologize for jumping from one topic to another, pull a crumpled page of notes from his pocket, laugh about the dozen tabs open on his laptop, and confess that he’d launched three new initiatives before finishing the previous two.

His leadership team found it frustrating. They wanted more focus, more consistency, and more discipline. Truth be told, so did he.

What they sometimes overlooked, however, was that this was also the leader who consistently spotted opportunities long before anyone else. He saw patterns others missed. He challenged assumptions that had gone unquestioned for years. Many of the organization’s greatest successes could be traced back to an idea that initially seemed unconventional, or even unrealistic.

His challenge wasn’t a lack of intelligence. It wasn’t a lack of commitment. It wasn’t even a lack of discipline. His greatest strength had simply become his greatest derailer.

That conversation has stayed with me because it illustrates something I’ve observed repeatedly in executive coaching.

Every Strength Casts a Shadow

One of the greatest misconceptions in leadership development is that strengths and weaknesses exist independently.

They don’t. Confidence can become overconfidence. Empathy can become avoidance. Drive can become impatience. Vision can become a relentless pursuit of the next opportunity before the current one has had time to mature.

Every strength casts a shadow. The more powerful the strength, the greater the responsibility to recognize when it is beginning to work against us. Leaders with ADHD often make this dynamic especially visible. Their minds naturally generate possibilities, connect seemingly unrelated ideas, and move quickly from one thought to another. In environments that demand innovation, transformation, and calculated risk-taking, these qualities can be invaluable. Yet those same qualities can also make prioritization, sustained focus, emotional regulation, and follow-through more challenging.

ADHD doesn’t create the paradox. It simply amplifies it.

Coach the Person, Not the Diagnosis

Whether a leader has ADHD is, in many ways, secondary. Executive coaching is not about diagnosing conditions. It is about helping leaders understand how they think, how they are experienced by others, and how they can intentionally increase their effectiveness. I’ve found it more useful to ask: “How does this leader naturally create value?” Only after do I ask: “What gets in the way of that value being realized consistently?”

That subtle shift changes the coaching conversation. Instead of trying to correct the leader, we begin designing conditions that allow their strengths to flourish while reducing the likelihood that those same strengths become liabilities.

Replace Willpower With Better Systems

Many exceptional leaders have spent their careers succeeding because they are smart enough to compensate for a lack of structure. Eventually, compensation reaches its limits. As organizations become larger and more complex, memory, good intentions, and last-minute heroics are no longer enough. This is where coaching can have an enormous impact.

Rather than asking leaders to simply become more disciplined, help them build systems that reduce their dependence on discipline. Things like:

– One trusted place to capture commitments.

– A disciplined weekly review.

– Protected time for strategic thinking.

– Decision filters that distinguish between what is urgent, what is important, and what is simply interesting.

The objective isn’t to create more effort. It’s to create less friction.

Don’t Coach Away the Magic

One of the risks in leadership development is that we become so focused on minimizing derailers that we inadvertently coach away the very qualities that made someone exceptional. The visionary becomes cautious. The disruptor becomes conventional. The entrepreneur becomes bureaucratic. Organizations don’t need more leaders who think alike. They need leaders who understand when to unleash their strengths – and when to temper them.

And leadership maturity isn’t about changing who you are. It’s about becoming intentional in how you use what you already have.

A Reflection for Coaches and Leaders

Perhaps ADHD isn’t the most interesting part of this conversation. Perhaps the more important question is this:

What strength has contributed most to your success… and under what circumstances does it begin to work against you?

Every leader has one. The visionary who struggles to let go of the next idea. The decisive executive who sometimes decides too quickly etc.

The coach’s role isn’t to help leaders become someone else. It’s to help them recognize when the very strengths that made them successful are beginning to limit their effectiveness – and to choose, with intention, how they respond.

Because leadership isn’t the absence of derailers.

Leadership is the ability to recognize when your greatest strength is beginning to become one.
